Marketing Analytics: What to Actually Measure and Why Most Teams Get It Wrong
Marketing teams have never had access to more data. They’ve rarely been more confused about what it means. The problem isn’t the tools — it’s the absence of a measurement philosophy that connects marketing activity to business outcomes.
Here’s how to build one.
Start with the business question, not the available data. Most marketing dashboards are built backward: someone looks at what’s trackable and reports on that. The right approach starts by asking what decisions the data needs to inform, then building measurement architecture around those decisions. “What channels are driving revenue?” is a business question. “How many impressions did we get?” is not.
The metrics hierarchy. At the top: revenue influenced, pipeline generated, customer acquisition cost, and lifetime value by segment. These are the numbers that the CFO cares about. Below that: channel-specific efficiency metrics — cost per lead, conversion rates by stage, email revenue per subscriber. Below that: diagnostic metrics — open rates, click-through rates, impression share. The diagnostic metrics explain the efficiency metrics. The efficiency metrics explain the business metrics. Report on all three levels, but be clear about which one matters most.
Attribution is a model, not a truth. Every attribution model makes simplifying assumptions about how buyers make decisions. Multi-touch tells a different story than first-touch, which tells a different story than time-decay. None of them are right. Use them as lenses, triangulate across them, and combine attribution data with qualitative research — ask customers how they found you and what influenced their decision.
Cohort analysis reveals what aggregate data hides. A rising average customer LTV can mask declining performance in recent acquisition cohorts. A stable conversion rate can hide the fact that your highest-quality leads are converting faster and your low-quality leads are dragging the average up. Cohort analysis is the diagnostic layer that keeps aggregate trends honest.
Build a reporting rhythm that drives decisions. Weekly operational metrics. Monthly performance reviews. Quarterly strategy reviews. Annual planning. Each cadence asks different questions and informs different types of decisions. A team that only has annual strategy conversations is reactive. A team that only has weekly operational meetings can’t see where it’s going.
Measure what you’d change your behavior based on. Everything else is noise with a dashboard.
